HubSpot implementation: done right the first time
You can spot a bad HubSpot implementation by one thing: three months in, the team is back in Excel. The properties don’t make sense, the pipeline doesn’t reflect how you actually sell, and the automation was never finished. I’m Lorenz Ritter von Stein, a HubSpot freelancer and consultant. I implement HubSpot so your team actually uses it, with a clear structure built around your process and a clean data foundation.
What a HubSpot setup looks like when it’s done right.
- Meaningful, fully automated reporting. With numbers you can trust.
- Leads are cleanly attributed to the right marketing campaign.
- Sales knows the marketing message. Marketing gets feedback on lead quality.
- Recurring customer questions don’t have to be answered from scratch every time.
- Complete clarity in your sales pipeline.
What a HubSpot implementation includes
A complete HubSpot implementation is built in several layers:
-
CRM configuration
Contact and deal properties, custom properties, user roles and permissions, lifecycle stage logic. This is the foundation everything else is built on.
-
Data migration
Contacts, companies and deals from your previous system are analyzed, cleaned up and imported. Bad legacy data doesn’t get carried over blindly.
-
Sales pipeline
Pipeline stages are modeled on how you actually sell. Automation kicks in at the right points: deal rotting, reminders, status updates.
-
Marketing automation
Lead nurturing workflows, lifecycle stage transitions, email sequences. Whatever your team does by hand today gets automated.
-
System integrations
When other tools need to be connected, I plan and build the integrations, through the HubSpot API where needed. What HubSpot can’t do on its own
-
Training and documentation
Your team learns its own setup, not a generic platform. What was built, and why, is documented.
The most common HubSpot implementation mistakes
Configuring first, sorting out the process later.
Many implementations start with the technology before anyone is clear on how the sales process actually works. The result: a system nobody believes in.
Importing old data unfiltered.
Duplicate contacts, outdated deal data, unstructured notes from the old CRM. Migrate all of that one to one, and you import the problems along with it.
Treating automation as a nice-to-have.
When workflows and sequences get pushed to phase 2, the team loses trust in the system before it’s even finished.
No clear point of contact after go-live.
At agencies, an account manager takes over once the implementation is done. They don’t know your setup and point you to documentation or support tickets.
My implementation approach
I start every HubSpot implementation with a process analysis, not with the technology.
- How does your sales process actually work?
- Which data is relevant?
- What should be automated?
Configuration only starts once these questions are answered. That avoids rework, and rework costs more than a careful start.
You work directly with me, from the first requirements analysis to the handover. No project manager passing messages along, no junior doing the actual work.
The projects I’m the right fit for
I implement HubSpot for B2B companies with 5 to 100 employees. Typical scenarios:
First-time rollout
HubSpot is introduced as your central CRM for the first time.
Migration
Moving over from Salesforce, Pipedrive or another system.
Rebuild
An existing HubSpot setup that has grown over time without a clear structure gets rebuilt.
If you have a basic question about whether HubSpot is the right tool for your use case, I’m happy to answer it before you decide.

Hi, I’m Lorenz.
I’ve worked with HubSpot every day for more than 6 years.
Before going independent, I helped two companies grow from around 15 to more than 60 employees within a few years, with annual revenue in the eight figures. In my last role I was responsible for all automation, the sales processes, the AI strategy, tracking, reporting and a lot more.
Today I help small and mid-sized businesses get similar results.
Frequently asked questions about HubSpot implementation
How long does a HubSpot implementation take?
A complete HubSpot implementation with CRM setup, data migration, sales pipeline, marketing automation and team training usually takes 6 to 12 weeks. Simpler setups without a migration can be finished in 4 to 6 weeks.
Which data gets migrated?
That depends on the source system. Usually it’s contacts, companies, deals and their associated activities. Before we start, I analyze what can be migrated and what makes more sense to re-enter because the old data is outdated or unstructured.
How much does a HubSpot implementation cost?
A structured implementation project costs between €5,000 and €15,000, depending on scope. What drives the price is the number of hubs, how complex the automation is, how much data needs to be migrated, and whether training is included. In the intro call, we’ll get a realistic picture quickly. HubSpot licenses come on top of that, and for the Professional and Enterprise plans, HubSpot also requires a paid onboarding. More on this in my guide “What does HubSpot really cost?”.
What’s the difference between implementation and onboarding?
Onboarding means a structured start with HubSpot, often for teams that have just bought it. Implementation is the technical build of the system: CRM configuration, data migration, integration with other tools, and setting up the process logic. In practice the two overlap, so I offer both as a combined package. More on HubSpot onboarding.
Do I need someone in-house for the implementation?
You need someone in-house who can make decisions: What should the pipeline stages be called, which properties are required, who gets access to what? Those aren’t technical questions, they’re process questions. I handle the technical side of the HubSpot implementation completely.
Can I do the HubSpot setup myself?
Yes, you can set up the basic features yourself. Where it usually gets difficult is data migration, pipeline logic and automation. That’s where the mistakes happen that get expensive later.
