HubSpot onboarding: set up right from day one
You’ve bought HubSpot, or you’re about to. What happens now decides whether, six months from now, you have a CRM your team uses every day, or one that runs in the background while everyone keeps updating Excel sheets. I’m Lorenz Ritter von Stein, a HubSpot freelancer and consultant. I guide B2B companies through their HubSpot onboarding, from the first setup to go-live, with no standard package and no agency overhead.
What a HubSpot setup looks like when it’s done right.
- Meaningful, fully automated reporting. With numbers you can trust.
- Leads are cleanly attributed to the right marketing campaign.
- Sales knows the marketing message. Marketing gets feedback on lead quality.
- Recurring customer questions don’t have to be answered from scratch every time.
- Complete clarity in your sales pipeline.
What HubSpot onboarding really means
HubSpot onboarding doesn’t mean someone shows you where the pipeline button is. It means you end up with a system that’s built around your sales process.
CRM properties that make sense. Pipeline stages that reflect how you actually sell. Automation that takes real work off your team’s plate. And a team that knows how to use the system. That’s a different goal from generic product training.
Why many HubSpot rollouts don’t work
The most common reasons HubSpot ends up gathering dust after the rollout:
The setup wasn’t built around the process.
Default properties and demo data were carried over instead of mapping the actual sales process. The system feels foreign because it has no logic of its own.
Automation was put off until later.
Companies often buy HubSpot for its automation. If it doesn’t come until phase 2, the team has lost trust by then.
The training was generic.
General HubSpot training doesn’t help if nobody knows how your own sequences or workflows fit into it.
Nobody was available after onboarding.
Agencies hand off after go-live. Questions end up in a ticket system. I stay available.
How my HubSpot onboarding works
Let’s talkKickoff and process analysis
Together we look at how your sales and marketing really work today. Not how they appear on the org chart, but how they actually run. Everything else builds on that.
CRM setup and data migration
I set up the CRM based on your requirements: contact properties, deal structure, lifecycle stages, custom properties. If data is coming over from a previous system, I plan the migration as part of it.
Pipeline and workflows
Pipeline stages are modeled on your sales process. Workflows take routine tasks off your team: follow-up reminders, status updates, notifications.
Training your team
No generic platform training. The training shows how your specific setup works and how each person on the team uses it.
Go-live and handoff
I document what was built and why. That way you don’t depend on me when you want to change something later.
What you end up with
- A HubSpot setup that fits your process and that your team uses every day.
- Documentation that explains what was built and why.
- A point of contact you can still reach after go-live, without ending up in a ticket system.
No handoff to an account manager who doesn’t know your setup. No junior staff taking over after the kickoff. At the end, you know exactly how your system works.
HubSpot’s required onboarding and mine
If you buy HubSpot on a Professional or Enterprise plan, HubSpot says you also have to purchase onboarding. On Starter, you don’t.
HubSpot’s onboarding explains the platform in fixed modules. It doesn’t build a setup for your specific sales process. My onboarding starts with your process: How do you qualify leads? What does your sales process look like? What should happen automatically?
What HubSpot costs in totalWhat clients say about getting started
Lorenz set up our HubSpot completely from scratch in just two weeks. Fast, structured and tailored to our needs. From the first conversation to the finished setup, communication was clear, reliable and on equal footing. We are absolutely thrilled with the result and look forward to continuing to work together!

Hi, I’m Lorenz.
I’ve worked with HubSpot every day for more than 6 years.
Before going independent, I helped two companies grow from around 15 to more than 60 employees within a few years, with annual revenue in the eight figures. In my last role I was responsible for all automation, the sales processes, the AI strategy, tracking, reporting and a lot more.
Today I help small and mid-sized businesses get similar results.
Frequently asked questions about HubSpot onboarding
How much does HubSpot onboarding cost?
It depends on the scope. A structured basic onboarding with CRM setup, pipeline, one or two automated workflows and team training runs €3,000 to €6,000. Larger setups with data migration, multiple hubs and complex workflows cost more. In our first call, we’ll quickly get a realistic picture. What the HubSpot licenses themselves cost is covered in my guide “What does HubSpot really cost?”.
How long does HubSpot onboarding take?
A focused onboarding takes 2 to 4 weeks. With data migration, multiple hubs and complex workflows, it can take up to 8 weeks. The biggest time factor isn’t the technical work. It’s how quickly decisions get made on your side: which properties you really need, what the pipeline stages should be called, who gets access to what. I run this process in a structured way so it doesn’t stall.
How is this different from HubSpot’s own onboarding?
HubSpot’s own onboarding is generic training with fixed modules. It explains the platform, but it doesn’t configure a setup for your specific sales process. My onboarding builds on your actual process: How do you qualify leads? What does your sales process look like? What should be automated? The result is a system your team actually uses.
Do I have to pay a HubSpot onboarding fee?
On Professional and Enterprise, yes. According to HubSpot, purchasing onboarding is required on those plans. On Starter, it isn’t. HubSpot’s required onboarding explains the platform. It doesn’t build a setup for your sales process.
Can onboarding also be done for an existing HubSpot setup?
Yes. Many companies already use HubSpot, but the initial setup wasn’t structured. An audit shows what works, what doesn’t and what needs cleaning up. After that, the onboarding can be completed properly. More on this under HubSpot consulting.
Which HubSpot hubs does your onboarding cover?
Sales Hub and Marketing Hub are my core focus: CRM setup, deal pipeline, sequences and workflows in Sales Hub. Email automation, lead nurturing and lifecycle stages in Marketing Hub. Operations Hub comes in when data quality or system integrations are an issue.
